Built WhatsApp-based direct subscription: urban customer paid ₹60/litre (premium A2), farmer got ₹38, platform took ₹22 for cold chain + logistics + marketing.

Biggest Mistake

Individual farmer onboarding. Dairy cooperatives (100–500 farmers) were already aggregated and could switch the whole group. Co-operative business development = 500 farmer accounts in one week.
